Most advice on this assumes you have a team, a budget, and a title. In a small painting business you have none of those. Here is the version that fits.
Part of a bigger question. This is one example of a broader topic — What Is Agentic AI For My Business?. Start there if you want the full picture.
When a painting business owner should actually outsource
Outsourcing too early consumes cash you cannot spare. Outsourcing too late means you are the bottleneck and the business cannot grow past your week.
The signal is consistent work you are already turning away, not the occasional busy fortnight. If you have been declining jobs for several months, the revenue exists to support help.
Do the arithmetic honestly. What does the help genuinely cost, including the time to train them? What additional revenue must they enable before they pay for themselves?
For most painting business owners that break-even arrives sooner than they fear. The difficult part is the months before it does.

What Should You Charge Per Hour?
Put in your costs and your real hours. Get the number you should actually be charging.
Hand off what you are least suited to
Not what you dislike. Those are sometimes the same and frequently are not, and getting it wrong means paying somebody to do what you should have kept.
The work to hand over is the work that does not need your judgment and does not depend on your relationship with the customer. Admin. Scheduling. Bookkeeping. The parts nobody hired you for.
The work to keep is the work that is actually why they chose you. In a painting business that is usually the judgment, the craft, and the relationship, and outsourcing those quietly removes the reason you win jobs.
Write down what only you can do. That list is shorter than it feels, and everything not on it is a candidate.
Outsource to a process, not to a person
The most expensive way to hand something over is to explain it once and hope. They will absorb some of it, including the parts you do badly, and invent the rest.
Write down how it is supposed to go first. One page. The standard job, the common problems, what to do when something falls outside the rules. That page is what you are actually handing over.
It also makes the second person considerably faster than the first, because the knowledge finally lives somewhere other than your head.
This is where AI is genuinely useful in a painting business. Record yourself doing the work and talking through it, then turn the transcript into a written process. An afternoon, reusable forever.
What AI can take before a person needs to
There is a stage between doing everything yourself and hiring somebody, and most painting business owners skip straight past it.
An agent handles the repetitive, rule-based work at a fraction of the cost of a person and without the management. Drafting quotes. Chasing invoices. Answering the same questions at ten at night. Following up on the job that went quiet.
That is frequently five to eight hours a month, which is the difference between being at capacity and having room to take more work.
It does not replace a person and it is not meant to. It buys you the time to reach the point where hiring one actually makes sense.
The real obstacle here
The obstacle is rarely knowledge. Most painting business owners broadly know what they should be doing, and the gap between knowing and doing is where the difficulty actually sits.
Part of it is that the right action is frequently uncomfortable. It means quoting a number that feels high, asking a question you would rather not ask, or finding out something you suspected. The discomfort is real and it is usually brief.
Part of it is that the important work never shouts. Nothing forces you to register the entity or document the process, so it waits behind whatever is loudest that day, and it can wait for years.
So make it deliberate. Put a specific hour aside. Decide the one change you will make this month rather than the ten you would like to. One thing done properly beats a list you never start.
What to do between now and next month
Week one, separate the money. Business account, business only. It is an afternoon and it is what makes everything else possible.
Week two, work out what one job actually earns you per hour, honestly, including the time nobody bills for. That number changes what you accept.
Week three, write down how the standard job is done. One page. That page is the beginning of a business that could exist without you standing in the middle of it.
Week four, request the DUNS number if you have not. It is free, it takes a few days, and it is the foundation of a credit identity that takes six to twelve months to build. Starting now means having it when you need it.
That is a month, it costs nothing, and it moves you further than most owners move in a year.
The questions worth answering about your own painting business
Very few painting business owners can answer these quickly, and each one is worth an afternoon of your time.
If you disappeared for two months, what would still be running? That answer tells you whether you have built a business or bought yourself a job, and it is the single most useful question available to you.
What did the business genuinely earn last year, after everything? Not revenue. What was left. Most owners know one of those numbers and not the other, and it is usually the wrong one.
Who are your customers, and how much does each represent? If one of them is half your income, that is a risk a lender or a buyer would spot immediately, and it is worth spotting yourself first.
Could somebody else run this from what is written down? If the honest answer is no, then everything the business knows lives in your head, and a head is not an asset anybody can value.
What separates year three from year one
None of this is exciting. Separating the accounts, keeping records, writing down the process, requesting a free identifier from a company most people have never heard of.
But that is precisely the work that converts a thing which makes money into a thing which has value, and the gap between those two is where most painting business owners get stuck for years without realising there was a gap.
It also compounds quietly. A business with two years of clean records is in a different position from one with two years of good intentions, and the difference was an hour a month.
Start now rather than when you need it. Business credit takes six to twelve months to establish. Records cannot be created retroactively. The version of you who needs this in two years is depending on what you do this month.

One last thing worth saying
The advantage here is not that any of it is clever. It is that almost nobody does it consistently, and consistency is what compounds into something valuable rather than merely busy.
A competitor who does one of these things properly beats one who read about all five and started none. That has always been true and it is the least fashionable advice available.
Start with whichever part of this stung a little when you read it. That is usually the one that matters, and the discomfort is a reasonable signal rather than a reason to look away.
The version of you in two years is depending on what you decide to do in the next month. That is not a motivational line. It is simply how compounding works, and it works whether or not you are paying attention.

Frequently asked
How long before this starts working?
Longer than most people hope and sooner than most people fear. Give it a few months of steady effort rather than a few weeks, and judge it on whether enquiries are trending up rather than on any single week.
Do I need to spend money to start?
No. The highest-leverage steps here are free, and they are the ones almost nobody does. Tools help you measure and move faster. They do not do the work.
What if I have no time?
Then pick one thing from this and do it properly rather than five things badly. One change that actually happens beats a list you never start.
Is AI going to replace this work?
Not the work itself. It is genuinely useful for the repetitive parts around the work, and that is where the hours come back. The judgment stays yours, and that is what you are being paid for.
